I'm sorry if this upsets anyone, but I think it's ******** when games do this — especially when it's past the refund point for Steam, and the advertised protagonist is used in all the major marketing material.
When creating a protagonist the writer, developer, etc., have entered into an agreement with the person engaging with the material. By it being a fake protagonist, you pull the rug out from under them. I don't consider it to be interesting writing, but a violation of that agreement made.

Someone said that doing what they did to the presented protagonist shows "the writers have balls". Out of curiosity I google translated this game's reviews on a couple of super-mainstream japanese sites, the kind that are infamous for being basically total shills for Nintendo/Squenix/Sony/big jap corpos. All i know about this game is it saved turn based rpgs.
Also everyone acting like paper mario is the only other jrpg to ever do something like this, my first thought was legend of dragoon and that i wanted a remake of legend of legaia (in that one you input fighting game moves to attack).

A lot of JRPG fans don't even play a lot of the older titles in the genre, much less games in other genres, so they act like every stale, rehashed mechanic is an exciting new innovation. Please correct me if I am wrong in my premise, but: you are telling me that
the only white male dies in Act 1, and the rest of the player characters are either women or black,
and some of the people here do not consider it "woke"?
I think your definition of "woke" and mine (which 100% includes feminism and misandry in it as one of its worst, if not THE worst, offender) are really different then.

There is not a single ****** party member. There are three women (Maelle,Lune and Sciel) Gustave dies but Verso joins the Expedition. He is basically the replacement

Not sure where you read this ****, there's ****** npc's in the prologue whom never never see again after the first 30 minutes of the game, the only ****** that sets out on the expedition with you dies within 1 minute of setting off. I haven't played much but from what I did, I didn't see or hear any of the female characters being man-hating *******. Perhaps the only scene where it might be a bit skewed towards the woman is when Lune has to convince Gustave to keep going as he was just about to pull the trigger while sitting next to a expeditioner that died more recently while a pile of dead expeditioners is behind them.

The sister is not the leader, the male MC always is. As for the 3:1 ratio, what exactly is wrong with a male mc being surrounded by girls? It's pretty based if you ask me. Maelle has an important role due to who she is (can't say more without going into spoilers), but it has nothing to do with any kind of feminist girlboss ****. I wish everyone was white too but let's be realistic here, no western dev is going to have the balls anymore to make a game with literally 100% white people, even if they WANTED to because they would get ******* crucified by gaming media. If making 10% of the nameless generic npc's in a half hour long portion of the game black is the extent of a games issues then I can deal with it. Nobody is gay, there's no quippy ******** in the writing, the men are not emasculated whatsoever, everyone important is white, and then to top all of that off the game itself is great.
Leftoids desperately want to be able to claim this game as woke because they've taken loss after loss lately (outside of KCD2), and god dammit they sure as **** don't get to claim this one

I would argue that Monster Hunter Wilds is a woke game too because again of what I think is "feminist" (I.e. overwhelming majority of women compared to men, and all of them in a position of power), but I played only a couple of hours before refunding.
